Most enterprise design leaders only find out a 12-week project is in trouble at the retrospective, when it is too late to fix.

We just analysed the activity data across 43 design projects in six enterprise organisations to see if project failure leaves an early warning sign.

Three clear findings from the data:

1. The first 3 weeks tell the whole story: What designers do in the first 21 days predicts final project success with almost 100% accuracy. There is no hidden turnaround that happens later in the sprint.

2. Context-switching kills project health: Teams where designers jump constantly between multiple files see their project success score drop by a third compared to teams with sustained focus.

3. Headcount does not fix focus: Adding more designers to an unfocused project does not help. It simply adds coordination overhead to an already fragmented team.

Outcome data arrives too late to act on. Sprint tickets measure busyness, not progress.

Tracking team focus gives leaders an early warning system three weeks into delivery, while there is still time to fix scope.
